Why can’t anyone guarantee AI citations — and what should a vendor guarantee instead?

Why are citation guarantees structurally impossible?
Three independent reasons, any one of which is sufficient. Non-determinism: the same prompt can return different firms on different days — engines sample, personalize, and rephrase. Model churn: a quarterly model update can reshuffle citations across an entire practice area overnight, in either direction, with no notice. No access: the engines sell no legal-services placement — OpenAI banned the category in June 2026 — so there is no lever a vendor could pull even dishonestly.
A guarantee is a promise backed by control. A vendor guaranteeing outputs from four systems it neither owns nor influences is not offering assurance — it is offering a refund policy dressed as confidence, priced into your fee.
If nothing is guaranteed, why do the work at all?
Because the inputs move the odds dramatically, even though the output cannot be scripted. Firms with consistent entity data, schema markup, open crawler access, and question-shaped content are cited at a rate their invisible competitors never touch. It is the same logic as fitness: no doctor guarantees you a specific resting heart rate by March, yet training reliably works. The dishonesty is not in selling the training — it is in guaranteeing the number.
How do you spot a vendor selling smoke?

One test cuts through everything: ask the vendor to put their guarantee in the contract, with the measurement method attached. Deliverable guarantees survive that request. Citation guarantees evaporate into “well, what we really mean is…”
